I had an agent in coaching last week who told me she lost three buyer clients in a single month. Three. Not because she did anything wrong during the showing process. Not because she picked bad homes. She lost them because she never ran a proper buyer consultation up front. She just... started showing houses. And those buyers didn't feel committed to her because she never gave them a reason to be. She treated it like a casual hangout instead of a professional relationship. Then one of them went to an open house, liked the listing agent, and signed with them on the spot. That's what happens when there's no foundation. So with the industry settlement changes making buyer agreements more important than they've ever been, I wanted to break down the exact framework I teach my coaching clients for running buyer consultations that actually stick.
Most Agents Don't Do Buyer Consultations At All
I know that sounds ridiculous, but it's true. A huge number of agents get a lead, hop on the phone, and the next thing they do is schedule a showing. No meeting. No consultation. No conversation about expectations, the market, or how the process works. They just... show up with a lockbox code and start pointing at kitchens.
And then they're shocked when the buyer ghosts them after three showings.
Here's why this matters more now than ever. 88% of buyers purchased through an agent or broker in 2025. So buyers are still choosing to work with agents. But 43% of those buyers found their agent through a referral. Which means if you're NOT the referral, you have to earn that trust from scratch. A buyer consultation is how you do that.
And with buyer representation agreements now on the table from day one (thanks to the settlement changes), you can't afford to wing it. You need a process that makes the buyer WANT to sign with you. Not because you pressured them. Because you proved you're the person who's going to protect their interests.
The Old Way vs. The System Way
The old way looked like this: buyer calls, you ask what they want, you pull up some listings, you drive them around, and you hope they buy something and don't disappear. There was no structure. No expectation-setting. No value demonstration.
That's treating yourself like a commodity. A door-opener. An Uber driver with a real estate license.
The system way... the Community Market Leader® way... is different. You run a proper consultation before you ever get in a car. You show the buyer your process, your market knowledge, your tech, and your commitment to their outcome. You serve, don't sell. By the time you're done, signing the buyer agreement feels like a natural next step because you've already shown them you're not a commodity.
This layers right on top of everything else you're doing. Your video content, your social media presence, your follow-up systems, your digital marketing. The buyer consultation is where all that authority you've been building actually lands in a face-to-face moment. It's the part where "known before you're needed" meets "I'm sitting across from you and I know exactly what I'm doing."
The 7-Step Buyer Consultation Framework
Step 1: Pre-Consultation Authority Package
Before the meeting happens, you send a package. Not a text that says "looking forward to meeting you!" That's what every other agent does.
You send a short video introduction (2 minutes, max) where you walk through how you help buyers win in this market. You send a local market snapshot for their target neighborhoods. And you send 2-3 client testimonials... ideally video testimonials.

Step 2: The Real Conversation (Not the Interrogation)
When you sit down, don't pull out a questionnaire and start grilling them. "How many bedrooms? What's your budget? Are you pre-approved?" That's an interrogation, not a consultation.
Start by asking them why they're moving. Actually, scratch that. Start by asking them about their life. What's going on that's making them think about buying right now? What does their day look like? Where do they work? What matters to them about where they live?
You're building a picture of their life, not filling in search criteria. The search criteria will come. But if all you do is collect specs, you're doing what a website does. You're not adding value. You're a human Zillow filter.
Step 3: Market Education (Show, Don't Tell)
This is where most agents completely miss the opportunity. You KNOW the market. You have data. You have context. You have information the buyer can't get from scrolling Redfin for 45 minutes.
So teach them. Pull up your market data and walk them through what's actually happening. How many homes sold last month in their target area. What the average days-on-market looks like. Where inventory is moving and where it's sitting. What the gap is between list price and sale price.
You're not trying to scare them or hype them up. You're giving them a real picture so they can make good decisions. And you're doing something the other agents they might talk to won't do. You're treating them like an adult who deserves real information.
(I use AI-generated market reports for this, by the way. Takes me about 9 minutes to pull one together that looks like a professional analyst put it together. If you're not using AI tools for this stuff yet, you're spending way too much time on production.)
Step 4: Your Process Walkthrough
Now you show them how you work. Step by step. Not a brag session. A process demonstration.
"Here's how I find homes that match what you told me. Here's how I set up alerts so you're not refreshing Zillow every 20 minutes. Here's how I research properties before we go see them so we don't waste your Saturdays. Here's what happens when we find one you love. Here's how I write offers that win. Here's what happens between contract and closing."
You're removing uncertainty. Buyers are nervous. Especially first-timers. They don't know what they don't know. When you walk them through your process, their shoulders drop about two inches. You can literally see the relief.
And when the buyer across town is talking to an agent who just says "don't worry, I'll handle everything"... and your buyer has seen the whole roadmap? Your buyer feels safe. That's trust.
Step 5: The Technology and Marketing Advantage
Show them your tools. Not to brag. To prove you're operating at a level that protects their interests.
Show them how your search system works. Show them the automated alerts. Show them the CRM that keeps their file organized. Show them how you use video walkthroughs so they can preview homes without driving across town. Show them the communication system that means they'll never have to wonder what's going on with their transaction.
This is the go-to agent advantage. You're not a generic agent. You have specialized systems that make their experience better and their outcome stronger. You're the same person they've been seeing in their Facebook feed, in their YouTube recommendations, in their email inbox. Now they're seeing the back end of why you show up everywhere.
Step 6: Addressing the Elephant (Compensation)
With the industry settlement changes, you have to talk about compensation. And a lot of agents are terrified of this conversation.
Don't be. If you ran Steps 1 through 5 correctly, you've already demonstrated so much value that the compensation conversation feels proportional. Not awkward. Not salesy. Proportional.
Explain how buyer agent compensation works now. Be direct. Be clear. Don't dance around it. "Here's how I get paid. Here's what that looks like for you. Here are the different scenarios." Then ask if they have questions.
The agents who are struggling with this are the ones who haven't demonstrated any value before bringing up the agreement. Of course the buyer pushes back... you haven't shown them why you're worth it yet. You're asking them to commit to someone who hasn't committed to them.
Step 7: The Follow-Up System
The consultation doesn't end when they leave the room.
Within one hour, send a follow-up email that recaps what you discussed, confirms the next steps, and includes your market snapshot and testimonials again (in case they want to share with a spouse or partner who wasn't at the meeting).
Then they go into your nurture system. Automated market updates. Check-in texts. Relevant listings. Content that keeps you in front of them. This is where your digital follow-up systems do the work so you're not manually chasing every buyer.

Why This Framework Works (And the Old Way Doesn't)
Because people buy from people they trust. And trust isn't built by opening doors and driving around. Trust is built by showing up prepared, educated, systematic, and honest.
Only 5% of homes sold as FSBO in 2025, which is the lowest number ever recorded. Buyers and sellers still want agents. They just want agents who act like professionals. The buyer consultation is your chance to prove that in 45 minutes.
The agents who become the go-to agent in their market within 12 months aren't doing it with one tactic. They're running the full system. Video content, social media, community presence, AI tools, follow-up automation, AND structured consultations like this one. It all works together. The buyer consultation is the moment all that behind-the-scenes authority work meets the buyer face-to-face.
You can be known before you're needed. You can be the Community Market Leader® in your area. But if you don't have a framework for the actual sit-down meeting... all that brand equity doesn't convert.
