I had a coaching call last Tuesday where an agent told me she had 4,200 contacts in her database and closed 11 deals last year. Eleven. From over four thousand people who already know her name. That's not a lead problem. That's a follow-up problem. And it's so common it makes me want to scream into a pillow sometimes.
Most agents collect leads like they're Pokémon cards and then just... leave them sitting there. No system. No sequence. No plan. You wouldn't buy groceries and then leave them in the trunk for six months, right? (Okay, I definitely forgot a bag of avocados in my car once. They did not age well.)
The point is this. Your database is a goldmine, but only if you actually talk to the people in it. And email sequences are one of the most predictable, repeatable ways to do that without losing your mind.
Your Leads Aren't Cold. You're Just Quiet.
Here's what kills me. Agents spend hundreds, sometimes thousands, on lead gen every month. Facebook ads, Zillow, open houses. They get the lead, they call once or twice, nobody picks up, and then the lead gets filed under "dead" in their CRM.
That lead isn't dead. You just stopped showing up.
According to NAR's 2025 Profile of Home Buyers and Sellers, 88% of buyers purchased through an agent or broker. Those buyers chose someone. If you'd stayed in front of them, that someone could've been you.
And before you say "email doesn't work anymore," let me hit you with this. According to MailerLite's 2025 analysis of email marketing data, email marketing returns $36 for every $1 spent. Thirty-six to one. I don't know any lead source that gives you that kind of return. Not even close.
The issue isn't email. The issue is what you're sending. Or more accurately, that you're sending nothing at all.
The 3 Sequences Every Agent Needs Running Right Now
I coach agents at every level, from brand new to doing 200+ transactions a year. And the ones who close consistently? They all have these three sequences running on autopilot. No chasing. No "hey, just checking in" texts at random. A system.
Sequence 1: The New Lead Welcome (Days 1-14)
This is for anyone who just entered your world. Maybe they downloaded a buyer guide, signed up from your website, or came through an open house. The goal here isn't to sell them a house. The goal is to become the obvious choice before they even start seriously looking.
Here's what this looks like. And I want you to actually picture these going out automatically while you're at your kid's soccer game or eating dinner.
Email 1 (immediately): Thank them. Tell them what to expect from you. Give them something useful right away, a market snapshot, a neighborhood guide, something with real value. Not "thanks for signing up, I'm the best agent ever." Nobody cares about that yet.
Email 2 (Day 2): Share a story. A real one. A client who was in a similar situation and how you helped them. Make it specific... the neighborhood, the price range, the timeline.
Email 3 (Day 4): Send a short video. 60 seconds. You, your face, talking directly to them. "Hey, I know looking at homes can feel overwhelming, here are the 3 things I tell every buyer before they start." This is where you separate yourself from every other agent blasting generic drip campaigns.
Email 4 (Day 7): Market data for their area. Not a 47-page report. Three or four key numbers with your take on what they mean.
Email 5 (Day 14): A soft ask. "Would it be helpful if I set up a custom search for you?" or "Want me to send you a quick list of homes in your price range?"
Most agents I coach see reply rates jump 40-60% when they add that Day 3 video email. People want to work with a person, not a logo.

Sequence 2: The Long-Term Nurture (Monthly, Ongoing)
Not everyone is ready to buy or sell right now. Actually, scratch that. MOST people aren't ready right now. According to NAR's research, the average buyer searches for about 10 weeks, but they might be thinking about it for months or even years before that.
So what do you do with someone who's 6 months out? 12 months? You stay in front of them. Consistently. Without being annoying.
Your monthly nurture email should do ONE of these things per send:
- Give them local market intel they can't get from Zillow
- Share a success story from a recent client
- Teach them something useful (how to prep for a home inspection, what to fix before listing, how interest rates actually affect their payment)
- Show your personality. Your community involvement. What you actually care about.
I send a regular newsletter that my audience actually looks forward to reading. That's the bar. If people aren't opening your emails, you're not giving them a reason to.
Here's a mistake I see constantly. Agents treat every email like a sales pitch. "Just listed!" "Just sold!" "Call me if you want to buy!" That's not nurturing, that's nagging. And when's the last time you bought something because someone nagged you into it?
Sequence 3: The Re-Engagement Sequence (For "Dead" Leads)
This one's my favorite because it pulls money out of thin air. You take your contacts who haven't opened an email or responded to anything in 90+ days, and you run a 3-email reactivation sequence.
Email 1: Subject line something like "Should I stop sending you updates?" or "Still thinking about [city]?" People respond to the fear of loss. Weird, but it works.
Email 2 (3 days later): Share a massive change in the market. Something genuinely surprising. Something like "Homes in [neighborhood] are selling way faster than 6 months ago. Figured you'd want to know."
Email 3 (5 days later): The breakup email. "I don't want to clog your inbox if this isn't helpful anymore. I'm going to remove you from my list unless I hear back." Most agents I coach see a 15-25% response rate on this email alone. People who've been silent for months suddenly reply.
Making It Actually Work (The Part Most People Skip)
Having the sequences written is only half of it. You need the tech working behind it. And I know, I KNOW, some of you just tensed up reading that. But it's not as complicated as you think.
Your CRM should be able to handle this. If it can't, get a different CRM. I'm not going to sugarcoat that. You need a system that can trigger emails based on when someone enters your database, tag them based on behavior, and move them between sequences automatically.

A couple of things that matter more than you think:
Subject lines are everything. If nobody opens the email, the greatest copy in the world doesn't matter. Keep them short. Make them curious. Use their first name sometimes but not every time (that gets creepy fast). Test different ones and pay attention to what gets clicks.
Send times vary. Most agents I work with see the best open rates Tuesday through Thursday, between 7-9 AM or 7-9 PM local time. But your audience might be different. Look at your actual data.
Personalization beyond the first name. Mention their neighborhood. Reference the type of home they were looking at. If they attended your open house at 442 Maple Street, say that. The more specific you are, the less it feels like a mass email.
This connects back to speed-to-lead too. The faster you get someone into a sequence after first contact, the higher your conversion rate. Every hour you wait, your chances drop significantly.
The Bigger Picture
Email sequences aren't a standalone thing. They're one piece of a full email marketing strategy that works alongside your lead generation sources and your overall marketing approach.
The agents who are closing 40, 50, 100+ deals a year? They're not doing more work than you. They have better systems. Their follow-up happens whether they remember to do it or not. Their leads get warmed up before they even have a conversation.
That's the difference between chasing deals and having deals come to you.
