"So what do you charge?" The seller asks it in the first two minutes, before you have shown them a single thing. And if you answer it right there, cold, you have already lost. You are a number now. A commodity. The agent who discounts fastest wins, and that is a race you do not want to be in.
The fix is not a better comeback at the table. The fix is to win the commission conversation before you ever walk in the door.
Why the question stings
Since the 2024 settlement changed how agents get paid, sellers are more price-aware than ever. Commission is negotiable, it is not set by law, and it no longer shows up on the MLS the way it used to, according to the National Association of Realtors settlement FAQs. So sellers ask about fees early and often.
And here is the number they are comparing you against. As of a February 2026 survey, the typical total real estate commission ran about 5.70%, with the listing side near 2.88%. If you are another agent quoting another number, you become a spreadsheet comparison. That is the trap.
Shift the question from price to value
A seller only fixates on commission when they cannot see a difference between you and the next agent. Make the difference obvious before the appointment and the question loses its teeth. When a seller can see you market homes in a way nobody else in town does, the conversation stops being "what do you charge" and becomes "how soon can we start."
This is the heart of winning before you arrive. You are not a commodity. You have specialized knowledge. You show it before you ever sit down.
Send the marketing demo the moment they call
The single best move. The minute a seller reaches out, send a short pre-listing video. Not a friendly hello. A marketing differentiation demo. Show them exactly how you will market their home using AI, video marketing, and social media. Show the reach, the buyer demand you create, the systems other agents do not have.
Now you have answered the commission question before they asked it. You are worth more because they can see you are worth more. That demo does the heavy lifting of the 7 pre-appointment moves that win the listing.
Bring your difference in writing
Walk in with a one-page summary of what makes you different. Not "honest and hard-working," that is not a difference, every agent says it. Real, specific, provable points about your marketing and your results. Build it using the differentiation brief, and understand why honest and hard-working is not a UVP.

The mindset shift
Defending your commission is a losing posture. You should not be defending anything.
