I'm about to tell you something that'll annoy you if you've been creating content the hard way.

Most of the top-producing agents I coach create ONE piece of content per week. One. And they're showing up on Instagram, Facebook, YouTube, their blog, email, LinkedIn, and sometimes TikTok. All from that single piece.

Meanwhile, you're over there trying to create unique posts for every platform, burning 15 hours a week on content, and wondering why you can't keep up. (I did the same thing for way too long, so I'm not judging. I'm commiserating.)

The answer isn't creating more. It's repurposing smarter.

The "One to Ten" System

Here's the framework. You create one anchor piece of content... usually a video... and then you slice, dice, and reshape it into 9 or more pieces for different platforms. I call it the "one to ten" system because that's roughly the ratio.

One 8-to-12-minute video becomes:

  • The full video on YouTube
  • A 60-second clip for Instagram Reels or TikTok
  • A second 60-second clip (different section) for Facebook Reels
  • The audio stripped and posted as a podcast segment
  • A transcript turned into a blog post
  • 3 to 4 pull quotes turned into text-based social posts
  • An email newsletter summarizing the key points
  • A carousel post breaking down the main steps
  • A LinkedIn article (shorter, professional angle)
  • A Pinterest pin with the key takeaway

That's ten pieces from one recording session. And once you have the system down, the repurposing takes about 90 minutes total.

Why This Works Better Than Unique Content Per Platform

I'm going to say something that goes against what most social media coaches teach. Ready?

Nobody follows you on every platform.

Seriously. The overlap between your Instagram audience and your LinkedIn audience is maybe 15 to 20%. Your YouTube subscribers and your email list? Probably 10% overlap at most. So when you post the same core message across 5 platforms... 80 to 90% of each audience is seeing it for the first time.

And even the people who DO see it twice? They don't care. In fact, repetition is how trust builds. You know what agents in my program hear from leads all the time? "I see you everywhere." That's the goal. That IS the one video, ten placements strategy in action.

How to Pick Your Anchor Content

Not every type of content repurposes well. The best anchor content is:

Video. Always. Video gives you audio (podcast), visuals (clips, screenshots), and transcript (blog, email). No other format gives you all three. If you start with a blog post, you can only go sideways. If you start with video, you can go everywhere.

Topical, not time-sensitive. A video about "how to prep your home for sale" works for months. A video about "this week's interest rate change" expires in 7 days. Choose topics with a longer shelf life and you'll get more mileage from every repurpose.

One clear takeaway. The videos that repurpose the worst are the 20-minute rambles that cover 6 different topics. Pick ONE angle. Go deep. Make the takeaway obvious. Then every repurposed piece can reinforce that same angle from a slightly different direction.

The Repurposing Workflow (Step by Step)

Here's how I teach this in my coaching program. Once you get the rhythm down, it becomes almost automatic.

Step 1: Record the anchor video. Monday morning. Batch 3 to 4 videos in one sitting if you can. Each one covers one topic, 8 to 12 minutes. Don't worry about perfection. Personality beats polish every time.

Step 2: Upload the full video to YouTube. Add a solid title, description with keywords, and a thumbnail. This is your long-form home base.

Step 3: Pull 2 to 3 short clips. Use a tool like Opus Clip, Descript, or CapCut. Look for the most interesting 45-to-60-second segments. These become your Reels, Shorts, and TikToks.

Step 4: Run the transcript through AI. Drop the transcript into ChatGPT or Claude. Ask for a blog post version, 3 to 4 pull quotes for social media, and a summary paragraph for your email newsletter. Edit the outputs. Make them sound like you. But let the AI do the first-draft work. (This is where cross-posting strategy meets AI and they work together beautifully.)

Step 5: Schedule everything. Use a scheduling tool (Later, Buffer, Hootsuite, whatever you like) to spread the pieces across the week. The full video goes out Monday. Short clips go out Wednesday and Friday. The blog post publishes Thursday. Email goes out Tuesday. Social quotes fill in the gaps.

One recording session. Content for an entire week. Across every channel. Done.

The Formats That Get the Most Engagement

I've tracked this across hundreds of agents. Here's what performs best by platform:

Instagram: Short clips with captions burned in. The 45-to-60-second clips pulled from your anchor video outperform static posts by a wide margin.

Facebook: Slightly longer clips (90 seconds to 2 minutes) with a question in the caption. Facebook's audience skews older than Instagram and they're willing to watch longer content.

YouTube: The full video. Always. YouTube rewards watch time and depth. Don't post clips on YouTube... post them as Shorts if anything, but your main channel should have the full piece.

Email: Summary + link to the full video. Keep the email short. 3 to 4 sentences describing the key takeaway, then "watch the full breakdown here." Your email list is your highest-converting audience. Respect their inbox. Give them the gist and a link.

LinkedIn: A text-based version of the key takeaway. LinkedIn rewards native text posts over video links. Take your strongest point from the video and write it as a 150-to-200-word post with a bold opening line.

The Compounding Effect Nobody Talks About

Here's where this gets exciting and honestly a little unfair for the agents who aren't doing it.

After 12 weeks of this system, you have roughly 120 pieces of content published across your channels. Your social media content calendar is full. Your blog has 12 new posts. Your YouTube has 12 full videos. Your email list has received 12 newsletters.

The SEO value alone starts compounding around month 3. Google sees consistent publishing. YouTube sees consistent uploads. Social algorithms see consistent engagement. And potential clients see you... everywhere.

That "I see you everywhere" moment? It's manufactured. On purpose. Through a system. Not through working 80-hour weeks. Through working smart for about 4 to 5 hours total per week on content.

Common Mistakes That Kill the System

Trying to make every repurposed piece perfect. Stop. The blog post from a transcript doesn't need to read like a New York Times article. The Instagram clip doesn't need professional color grading. Good enough and consistent beats perfect and sporadic. Every time.

Not editing the AI output. The AI gives you a first draft. Not a final product. If you post the raw AI output, it sounds like AI. Edit it. Add your personality. Cut the phrases that don't sound like you. 10 minutes of editing turns an AI draft into your content.

Repurposing content that was weak to begin with. If the original video was boring or scattered... ten repurposed versions of boring doesn't fix the problem. Start with content worth repurposing. Strong opinion, clear takeaway, personal story. THEN multiply it.

Why This Matters for Your Business

The agents I coach who adopt this system see something interesting happen within 90 days. Their marketing starts working without them actively pushing it. Leads come in from a YouTube video they posted 6 weeks ago. A blog post ranks on Google. An Instagram clip gets shared by a past client.

Their business becomes more predictable. And predictable is the whole game. Not viral moments. Not one big win. Consistent, compounding visibility that turns you into the lead source instead of the lead buyer.

Top producer equals top marketer. And the top marketer isn't the one creating the most content. It's the one making each piece of content work the hardest.
